7 Questions to Ask Before Choosing Your ERP Implementation Partner

Most ERP implementations that fail don't fail because the software was wrong. They fail because the implementation partner was wrong.

Choosing an ERP partner is one of the most consequential technology decisions your company will make. The partner you select will be embedded in your operations for 18 to 36 months — longer if you engage them for managed services afterward.

Here are the seven questions we recommend every prospect ask, regardless of which ERP platform they're evaluating.

1. Who will actually be working on my project?

This is the most important question, and the most commonly dodged. Sales teams are polished and experienced. Implementation consultants vary enormously in quality. Ask the partner to identify by name the project manager, functional leads, and technical leads who will be on your engagement. Ask for their CVs. Meet them before you sign.

2. Can you show me three reference projects of similar scope?

Not testimonials. Not case study PDFs. Reference calls with project sponsors at companies who completed a project of similar size, industry, and complexity. Ask those references: did the project finish on time? On budget? What happened after go-live?

3. What does your project management methodology look like?

Serious partners have a documented delivery methodology — defined phases, deliverables, quality gates, and escalation paths. If your prospective partner describes their process vaguely, that's a warning sign.

4. What's your post-go-live support model?

The months immediately after go-live are the most critical — and when many partners disappear. Ask specifically: what's included in your hypercare period? What does the transition to managed services look like? Who do my users call when something breaks at 11 PM on a Tuesday?

5. How do you handle scope changes?

Every ERP project has scope changes. What matters is how your partner handles them. Are change requests priced transparently? Is there a formal change control process? Be wary of partners who resist all scope changes as much as those who accept everything without pricing implications.

6. What's your bench strength — what happens if a key resource leaves?

Staff turnover is real. Ask the partner what their resource backup plan is if a key consultant leaves your project mid-stream. How deep is their bench in the modules you need?

7. What are the three biggest risks in my project, and how will you mitigate them?

An experienced partner knows what kills projects — bad data quality, user adoption failure, underscoped integrations, inadequate testing cycles. If your prospective partner can't articulate your specific project risks and their mitigation plans, they either haven't done the work or don't have the depth.
